Replacements Hit 7.5M Units. Document Every A2L Install

Carrier now expects the U.S. residential HVAC market to land near 7.5 million units this year, up from its earlier call of 6.5 to 7 million. At the Morgan Stanley Laguna conference last week, CEO Dave Gitlin said the repair-over-replace habit of 2025 has “largely subsided.” Trane pushed two residential price increases of up to 5% each this year, on April 1 and July 1. Translation for a 3 to 30 truck shop: changeout volume is coming back, the boxes cost more, and nearly every new box runs on an A2L refrigerant.

That last part is the one most shops have not priced in. A2L equipment does not forgive the install shortcuts that R-410A tolerated for twenty years. A new system on undersized ductwork, a charge topped off to a gauge, a coil that was never confirmed as an AHRI-matched pair. Each one used to cost you a little efficiency. Now each one can cost you a comfort callback in year one and a denied warranty claim in year six. The field metric to watch this fall is not close rate. It is the callback rate on changeouts, and the paper trail behind every install.

The Callback You Book Today Shows Up in 2032

Paolo Weston, who runs Kyzar Air Conditioning in West Palm Beach, put it bluntly in an ACHR News guest column on September 11. The warranty is often compromised before the system ever runs. It is rarely one dramatic error. It is a startup that was never documented, a crew that never finished the manufacturer’s A2L training, or a line set reused in a way the install manual does not allow. The homeowner finds out years later, when a compressor fails and the claim comes back denied.

Guess who that homeowner calls. Not the manufacturer. You. At that point you either eat a $2,500 to $4,000 compressor job to protect your reviews, or you argue with a customer who has your sticker on their air handler. Both outcomes are expensive. Both are avoidable with a record you can pull up in thirty seconds. Most shops cannot do that today. The data lives in a tech’s head, a photo roll on a personal phone, and a startup sheet that got rained on in the truck.

The fix is not a new philosophy of installation. Good crews already measure static, weigh in the charge, and check subcooling. The fix is making the proof automatic, mandatory, and searchable. That is a workflow problem, and workflow problems are exactly what your field service software and a few cheap add-ons are built to solve. The goal: every changeout closes with a commissioning packet attached to the job, or the job does not close.

Build the Commissioning Packet Into the Job, Not the Binder

Start with the software you already pay for. ServiceTitan, Housecall Pro, and Jobber all support custom forms or checklists attached to a job type. ServiceTitan lets you require a form before a job can be completed. Housecall Pro and Jobber handle it with job checklists and custom forms that ride along with the visit. None of this costs extra on the mid-tier plans. Create one job type called “Changeout, A2L” and attach a form with these required fields:

  • AHRI certificate number for the matched outdoor unit, coil, and air handler, pulled from the free AHRI Directory before the sale, not after.
  • Total external static pressure, measured before equipment selection and again at startup, with the rated maximum for the new blower written next to it.
  • Line set length, diameter, and a yes or no on whether it was reused, plus the flush or replacement decision.
  • Charge method: ounces added by weight, corrected for line length, with measured subcooling or superheat against the manufacturer target.
  • Refrigerant detection sensor location and a photo of the mitigation board at startup.
  • Installer name and the date each installer completed the manufacturer’s A2L training.
  • Permit number and inspection date.

Seven fields. A good lead installer fills them in under ten minutes, most of it while vacuum is pulling. The AHRI number and static reading belong in the sales step, which does double duty. If the ductwork cannot move the air the new equipment wants, the homeowner hears it before the contract, not after the bedroom never cools. That turns a future callback into a duct upgrade line item today.

Let the Instruments and the Camera Do the Typing

Techs skip paperwork when paperwork means typing on a phone with gloves on. So take the typing out. Bluetooth probe kits from Fieldpiece (Job Link) and Testo (Smart Probes) run a few hundred dollars per truck and push pressures, temperatures, and static readings straight into an app. measureQuick sits on top of most major probe brands and generates a commissioning report with target versus actual superheat, subcooling, and airflow. Export the PDF, attach it to the job, and half your form fills itself.

For photos, CompanyCam is the standard in the trades, with team plans that start around the price of one truck’s monthly fuel card. It timestamps and geotags every shot and files it under the job address, not under someone’s camera roll. Set a required photo list: data plates on both units, line set connection, drain and trap, sensor placement, final thermostat settings, and the open electrical panel. Six photos. If a claim comes back denied in 2032, you pull the address and hand the distributor a dated, located record.

Then use AI where it earns its keep. Most FSM platforms now ship an AI summary or assistant feature. ServiceTitan reported on September 8 that adoption of its Max AI platform more than doubled last quarter, with over 700 enrolled locations expected by fiscal year end. You do not need the premium tier for this job. Any assistant, including a plain ChatGPT or Claude chat, can turn the form and the measureQuick report into a one-page homeowner summary. Copy this prompt:

“Using the commissioning data below, write a one-page summary for the homeowner. Include the matched system and AHRI number, the airflow and charge results against the manufacturer targets, the warranty registration deadline, and the first maintenance date. Plain language, no jargon, under 250 words. Data: [paste form and report].”

Email that summary from the job the day of install. It reads as professionalism to the homeowner. It reads as evidence to the manufacturer. And it gives your CSR a clean record when the customer calls back with a question in three years.

What It Costs and What It Saves

Run the math on a shop doing 25 changeouts a month in the fall. Probe kits for four install crews run roughly $1,500 to $2,500 once. measureQuick and CompanyCam together land somewhere in the low hundreds per month for a small team. Form setup inside your existing FSM is a one-afternoon project for your office manager. Call it $5,000 in year one, all in, including the ten minutes per install your lead spends filling the packet.

Now the other side. If even one install a month comes back as a comfort callback, that is a half day of a senior installer, a truck roll, and often a free duct modification to make it right. Put that at $600 to $1,200 each. One denied warranty claim you decide to eat for the sake of your review score can run $3,000 or more. Twelve callbacks and two eaten compressors a year is north of $15,000. The packet does not eliminate those events. It cuts them, and it moves the cost of the ones left back onto the party responsible.

There is also a sales payoff. Carrier and Trane are raising prices, and your install ticket follows. Homeowners paying $14,000 for a heat pump want proof they got what they paid for. A commissioning summary with measured airflow and charge numbers is a closing tool on the next referral. Shops that show their work will win the price objection that shops quoting a box cannot answer. Put a sample packet, names redacted, in your sales binder this week.

One decision to make before October 31: pick the date after which no changeout in your shop closes without a complete A2L commissioning packet attached. Write it on the whiteboard, build the job type and form this week, and run the first ten installs with the owner or ops manager spot-checking every packet. Then check your callback count at the end of the heating season. Replacement demand is back. Make sure the installs you sell this fall are ones you can still defend in 2032.

Atlas Unchained builds these field workflows for trades operators: form design inside ServiceTitan, Housecall Pro, or Jobber, plus the AI summaries on top. If you want the packet template we use, subscribe below and reply to the welcome email with “A2L packet.”
